Define meaningful scopes
Split the project into outcomes that can independently be uphill or downhill. Avoid task lists so detailed that the chart becomes a second issue tracker.
Set an initial position
Ask the people doing the work what is known and unknown. Place each scope by confidence in the solution, not by the calendar.
Make updates lightweight
In Hillchart, drag scopes directly on the chart and leave a short status note. Use attention signals when a scope is at risk, needs a decision, or reaches a circuit breaker.
